GTM advisor go-to-market advisory from London

A GTM advisor helps a B2B team make the go-to-market decisions that everything else depends on: who to sell to first, what to say, which channels to use and when to hire.

GTM Quest offers GTM advisory as an engagement, led by operators who have built and run these systems.

We write every decision down, start the motion on day one, and tell you plainly what we would do next.

If you want more than advice, we also build the system and run it with you, or hand it over.

01/ our GTM advisory

What our GTM advisory covers six decisions, written down

Most go-to-market problems are a decision nobody has made yet.

Our GTM advisory works through these six in order, and each one ends as a written decision with an owner on your side.

01

ICP and the first segment

Which customers you win most easily, and which segment to win first.

We look at closed deals, lost deals and the accounts sales already cares about, then write the ICP down with your sales lead.

  • βœ“ A written ICP
  • βœ“ One beachhead segment
  • βœ“ Disqualifiers, not just fits

02

Positioning and the message

What buyers compare you with today, what only you do, and the words that make that clear.

The output is language your website, outbound and sales deck can all use.

  • βœ“ Competitive alternatives
  • βœ“ Differentiated value
  • βœ“ A message tested with buyers

03

Channels and sequencing

Which channels reach your buyers, in what order, and what each one is for.

We advise against adding a channel before the one before it is working.

  • βœ“ Channel choice by segment
  • βœ“ What to stop
  • βœ“ A sequence your team can run

04

Pipeline and the numbers

Where pipeline really comes from, where deals stall, and which few measures tell you the motion is working.

We agree what counts as a qualified meeting before anyone reports on it.

  • βœ“ Source of pipeline
  • βœ“ Stage definitions
  • βœ“ Weekly and monthly measures

05

Hiring and the team

When to hire, which role first, and how to tell whether the motion is ready for a hire.

We help write the role and the scorecard, and sit in on interviews if you want us to.

  • βœ“ Role design
  • βœ“ Interview scorecards
  • βœ“ A playbook the hire inherits

06

The GTM plan

The decisions above, on one page: segment, message, channels, owners, measures and the next review date.

It is a plan your team can run without us in the room.

  • βœ“ One page, not a deck
  • βœ“ Owners and dates
  • βœ“ A review rhythm

Advice is the start, not the limit.

We are a London GTM agency, so when a decision needs building (the account list, the data layer, outbound, content, LinkedIn), we can build it with you.

A useful self-check before any call: our GTM scorecard covers the same ground as our first week of advisory.

02/ how it can run

GTM advisory engagements pick the level of involvement

GTM advisors work in different ways, and so do we.

Pick the one closest to what you need to see what it involves and who does the work.

How much help do you want?

Advisory

Advisory only

A senior go-to-market advisor works with the founder or revenue leader on a regular rhythm.

Your team carries out the plan; we pressure-test the decisions, review the evidence and say what we would change.

  • βœ“ Regular working sessions
  • βœ“ Written decisions after each one
  • βœ“ Reviews of pipeline, messages and channels
  • βœ“ Your team owns delivery

Best when you have people to do the work and need judgement on what to do.

What it costs. Every engagement is scoped and quoted in writing after the discovery call.

Data and tools are separate lines, so you can see what you are paying for.

03/ the first weeks

How we work as your GTM advisor the motion starts on day one

Advice that waits for a perfect plan is advice nobody tests.

So the motion starts on day one, and the decisions are made alongside the first real conversations.

  1. 01

    The call

Fifteen minutes on what you sell, who to and which decision is stuck. Afterwards you get a written next step, whether or not you work with us.

    BEFORE
  2. 02

    Start the motion

The first target accounts agreed with you, and conversations started the same day from the founder and team LinkedIn, warm introductions and existing contacts.

    DAY 1
  3. 03

    Diagnose

Closed and lost deals, pipeline sources, channels and customer interviews, read alongside the first replies. One written constraint and the decision it needs.

    WEEK 1
  4. 04

    Decide

ICP, positioning, the first segment and the channel sequence, agreed with the founder and sales and tested in live conversations.

    WEEKS 1 TO 2
  5. 05

    Build around it

If you choose the build, the account list, data layer and channels join one by one as they are ready. If not, your team builds and we review.

    WEEKS 1 TO 4
  6. 06

    Advise, run or hand over

At the review you choose: keep us as your GTM advisor, have us run it, or take it in-house with the playbook, the data and the training.

    MONTHS 2 TO 3

The handover-or-not choice is yours, and it is written into the engagement from the start.

A GTM advisor who plans to stay forever is a cost, not an investment.

04/ definition

What is a GTM advisor? judgement on the decisions that matter

A GTM advisor (go-to-market advisor) is a senior operator who helps a company decide how it will reach and win its customers.

They do not usually run the channels themselves; they help the founder and revenue leaders make better decisions about them.

Harvard Business School Online describes a go-to-market strategy as a detailed plan of how a startup will reach its target customers, and names three facets every strong one considers: distribution channels, product messaging and marketing tactics, and the estimated customer acquisition cost.

A good GTM advisor has made those calls before, at your stage, and knows which one to make first.

The Harvard Business School Rock Center's session summary on go-to-market makes the point that matters most for advisory: the strategy is never finalised, and for early-stage companies the founders must own it.

That is why we treat GTM advisory as support for the people who own the decisions, not a replacement for them.

What does a go-to-market advisor do?

Day to day, a go-to-market advisor reads the evidence (deals, pipeline, calls, customer interviews), asks the questions the team has stopped asking, and helps turn the answers into decisions.

They review messaging and channel plans, sit in on pipeline reviews, help with key hires and introduce people where it helps.

The best ones write things down.

A decision with a reason and an owner survives the advisor leaving; a good conversation does not.

GTM advisors and GTM advisory firms

"GTM advisors" are usually individuals: former revenue leaders, founders or operators who advise a handful of companies.

"GTM advisory" can also mean a firm, such as ours, that provides the same senior advice with a team behind it who can build what the advice calls for.

For a broader view of firms that work on strategy and system design, see our guide to GTM consultants.

05/ options

06/ board roles

GTM advisor, board advisor or non-executive director? the legal difference

An advisory board and a board of directors sound alike and are not.

A GTM advisor, or a member of an informal advisory board, gives advice; a non-executive director is a director of the company.

The explanatory notes to the Companies Act 2006 say the term director covers an executive director, a non-executive director who has been properly appointed, and a de facto director.

The general duties in sections 171 to 177 of the Act are owed by a director to the company.

GOV.UK lists those duties for every director: follow the constitution, promote the success of the company, use independent judgement, exercise reasonable care, skill and diligence, avoid conflicts of interest, refuse third-party benefits and declare interests in transactions.

An advisor who starts directing the board can drift into the role without the title.

Section 251 defines a shadow director as a person in accordance with whose directions or instructions the directors are accustomed to act, and adds that a person is not a shadow director only because the directors act on advice given in a professional capacity.

So keep the line clear.

A GTM advisor recommends and the board decides; a non-executive director decides with the board and carries the duties that come with it.

This is not legal advice; speak to your company lawyer about any board appointment.

07/ by stage

When to hire a GTM advisor what GTM advisory looks like at each stage

The decision that matters changes as a company grows.

Here is what we would focus a GTM advisor on at each stage.

Early-stage B2B software: find the first repeatable customer

The founder is the sales team, and should be.

The best go-to-market advisors for early-stage B2B startups help the founder pick one segment, write the first message and learn from every conversation, without pretending there is a playbook yet.

  • βœ“ One segment, written down
  • βœ“ Founder-led outreach and content
  • βœ“ Discovery calls that test the message
  • βœ“ No hires until the pattern repeats

Whatever the stage, prove the motion before you hire into it.

The Bridge Group found new in-house SDRs take 3.0 months on average to ramp, with 40% median annual attrition, across 351 companies.

If you are deciding between hiring and outside help, our GTM salary guide shows what the in-house roles cost.

08/ what you get

What good GTM advisory produces decisions, not decks

You can judge any GTM advisory engagement by what is left when it ends.

These are the artefacts we would expect, ours included.

DecisionWhat you should have in writingHow to tell it worked
ICPThe segment to win first, the accounts in it and the disqualifiersSales agrees with it and uses it to say no
PositioningCompetitive alternatives, what only you do, and the words for itThe website, outbound and deck say the same thing
ChannelsWhich channels, in what order, with an owner eachEach channel has a measure and a review date
PipelineStage definitions and what counts as a qualified meetingMarketing and sales report the same numbers
HiringThe role, the scorecard and when to hireThe hire starts with a playbook, not a blank page
The GTM planOne page: segment, message, channels, owners, measuresThe team can run it without the advisor in the room

If you want a written playbook format to hold these decisions, our GTM strategy playbooks guide shows how other teams structure theirs.

09/ how buyers buy

Why GTM advisory matters more now the decisions are made earlier

Buyers make up their minds before they talk to you.

6sense's 2025 study of more than 4,000 buyers found 94% of buying groups had ranked their preferred vendors before first contact, and bought from that early favourite 77% of the time.

They also want to do much of the work alone.

Gartner found 61% of B2B buyers prefer a rep-free buying experience, and 73% actively avoid suppliers who send irrelevant outreach, in a survey of 632 buyers.

More people are involved, in more places.

Forrester puts a typical purchase at 13 internal stakeholders and nine external influencers, and McKinsey's B2B Pulse found buyers use an average of ten interaction channels, up from five in 2016.

Put together, the segment, the message and the channel mix are decided long before a sales call can fix them.

That is the judgement a GTM advisor is for, and why getting it wrong is expensive.

10/ choosing one

How to choose a GTM advisor questions to ask, and what a good answer sounds like

11/ walk away

Red flags when hiring a GTM advisor what we would question

Advice before diagnosis

If the answer arrives before they have seen your deals and pipeline, it is a template.

Guaranteed pipeline or revenue

Nobody can promise what your market will do.

Ask what they will deliver instead.

Experience at the wrong stage

Running a large sales team is a different job from finding the first customers.

Ask what they did at your stage.

Figures without sources

Benchmarks with no link are opinions.

Ask where every number came from.

No written output

If nothing is written down, the advice leaves with the advisor.

Equity with no commitments

Equity for an advisor should come with a defined commitment, a vesting schedule and a cliff.

Without them, it is a gift.

12/ how advisors are paid

Equity vs paid GTM advisory how it usually works

Individual GTM advisors to early-stage companies are often paid in equity; firms and project advisors are usually paid in fees.

One widely used template for equity advisors is the Founder Institute’s FAST agreement.

FAST stageStandard: monthly meetingsExpert: adds contacts and projects
Pre-seed0.50%1.00%
Series A0.10%0.50%

The Founder Institute's FAST agreement (Founder / Advisor Standard Template, Version 3, July 2026) sets those grants by company stage and level of help, includes a three-month cliff on vesting, and gives an example of an expert pre-seed advisor vesting over two years.

It also names a strategic level, with no percentage in the published table.

The Founder Institute says FAST is aimed at founders and senior executives in advisory board roles, and is not designed for traditional project consulting and work-for-hire relationships.

It also says it is not uncommon for a technology startup to set aside a 5% pool of equity for a group of advisors.

In the UK, check the tax route before you grant anything.

GOV.UK says EMI options require the holder to work at least 25 hours a week, or 75% of their working time, for the company, which most outside advisors will not, so ask your accountant which scheme fits.

Paid advisory is simpler to set up and easier to end.

If you pay an individual through their own limited company, the off-payroll working rules (IR35) may apply, and for most medium and large clients the client decides employment status.

Engaging a firm to deliver defined work is different.

This is not tax advice.

GTM Quest is paid in fees, not equity.

Every engagement is scoped and quoted in writing after the discovery call.

13/ B2B SaaS

B2B SaaS GTM advisor what a firm adds, and on-demand vs traditional

A B2B SaaS GTM advisor works on the decisions specific to subscription software: who the product is for, how buyers trial it, where sales comes in, and how expansion and renewal feed pipeline as well as new logos.

Trials are now part of most buying journeys: Forrester found more than 60% of business buyers use a trial, and procurement is a decision maker in 53% of buying cycles.

A SaaS advisor helps decide how the trial, the sales conversation and procurement fit together.

What are the benefits of a B2B SaaS GTM advisory firm?

An individual advisor brings one career's worth of pattern recognition.

A B2B SaaS GTM advisory firm adds three things: more than one senior view on a hard decision, continuity when one person is unavailable, and people who can build what the advice calls for.

The trade-off is that you may not get the same person every time.

Ask who your advisor will be, and make that person a named part of the engagement.

Are on-demand GTM experts better than traditional consultants?

It depends on the shape of your problem.

On-demand GTM experts and advisors suit a stream of decisions that need a senior view quickly; a traditional consultancy suits one large question with a defined scope and a deadline.

On-demand help is usually faster to start and easier to stop.

A traditional project usually goes deeper on a single question.

Many teams use both: an advisor for the weekly decisions and a project for the occasional big one.

If you want to assess an individual expert, our GTM expert page sets out what to ask.

Account-based go-to-market

If your market is a few hundred named accounts rather than thousands, the advice changes: account selection, buying groups and coordinated plays matter more than volume.

That is the work we do as an ABM agency.
